The process, before and after

By hand today

  1. 01

    Collect

    Invoices arrive as PDFs, scans and phone photos in a shared inbox, a supplier portal and the occasional envelope.

  2. 02

    Key in

    A clerk types the supplier, invoice number, dates, line items, tax and total into the accounting system.

  3. 03

    Match

    The clerk finds the purchase order and the delivery note and checks quantities and prices line by line.

  4. 04

    Chase approval

    The invoice goes to a budget owner by email or chat, then sits there until someone follows up.

  5. 05

    Post and file

    The approved bill is posted, the PDF is saved to a folder, and duplicates are caught only if someone remembers.

With AI

  1. 01

    Capture every invoice in one place

    The workflow watches the AP inbox and any upload folder. Each new document gets an ID and a log entry the moment it arrives.

  2. 02

    Extract the fields

    A language model reads the invoice and returns structured data: supplier, invoice number, dates, currency, line items, tax and total.

  3. 03

    Validate before anyone looks

    Plain rules check the arithmetic, the supplier against your vendor list, the tax ID, and whether this invoice number was already booked.

  4. 04

    Match to the PO

    Where a purchase order exists, the workflow does a two-way or three-way match against the PO and the goods receipt, within the tolerance you set.

  5. 05

    Route by rules

    Clean invoices under your threshold go to one reviewer as a ready draft. Everything else goes to the right approver with the reason it was flagged.

  6. 06

    Post a draft bill

    After approval the bill is created in Xero, QuickBooks Online or NetSuite with the PDF attached and a link back to the log.

What stays with a person

  • → Approval of every bill above your threshold, and the final click on payment runs.
  • → Every mismatch: price differences, short deliveries, missing POs.
  • → New suppliers and any change of bank details. The workflow flags these, it never accepts them.
  • → Disputes and credit notes that need a conversation with the supplier.

Tools in the workflow

Your accounting system
Xero, QuickBooks Online or NetSuite through their APIs. Bills land where your team already works.
A language model
Reads messy invoices and returns structured fields. Used only for reading, never for approving.
A review queue
Slack, Teams, email or a simple web view where an approver sees the invoice, the extracted data and the flags side by side.

What AI actually does in accounts payable

Most of the AP week goes into three things: reading invoices, matching them to what was ordered, and chasing people for approval. None of them needs judgment most of the time. That is where AI helps.

A language model is good at one job here: reading a messy document and turning it into clean fields. Everything around that job is plain automation. Rules check the numbers, the workflow routes the invoice, and the accounting system stores the result. The model reads. It never approves or pays anything.

The short version: automate the reading and the matching, and keep the approving.

What the extraction looks like

Here is what the workflow gets back from one invoice. The supplier is made up, but the shape of the data is exactly what lands in the review queue:

{
  "supplier": "Northside Packaging Ltd",
  "supplier_tax_id": "GB123456789",
  "invoice_number": "INV-20417",
  "invoice_date": "2026-10-02",
  "due_date": "2026-11-01",
  "currency": "GBP",
  "po_number": "PO-1188",
  "lines": [
    { "description": "Corrugated box 40x30x20", "qty": 500, "unit_price": 0.82, "amount": 410.0 },
    { "description": "Pallet wrap 500mm", "qty": 12, "unit_price": 9.5, "amount": 114.0 }
  ],
  "subtotal": 524.0,
  "tax": 104.8,
  "total": 628.8,
  "checks": {
    "lines_sum_to_subtotal": true,
    "subtotal_plus_tax_equals_total": true,
    "supplier_in_vendor_list": true,
    "duplicate_invoice_number": false,
    "po_match": "quantity on line 1 is 500, PO says 450"
  },
  "route": "exception: quantity above PO"
}

The approver sees the PDF on one side and this on the other, with the one thing that needs a decision at the top. They do not retype anything.

A worked example of the hours

Your numbers will be different, so measure them for a week before you build anything. Here is the arithmetic for one example team.

  • 600 invoices a month, about 8 minutes each by hand to key, match and chase: 80 hours a month.
  • With the workflow, a clean invoice takes about 2 minutes to review. Say 15% are exceptions and still take 8 minutes.
  • That is about 17 hours for clean invoices plus 12 hours for exceptions: 29 hours a month.

The team gets back about 50 hours a month. At a loaded cost of $40 an hour that is around $2,000 a month, so a $5,000 build pays back in under three months. If your volume is 100 invoices a month, the payback is much slower, and you may be better off with the bill capture already built into Xero or QuickBooks.

Buy a suite or build a workflow

Settle this first. It mostly comes down to your volume and the accounting system you already run.

Buy an AP suite (BILL, Tipalti, Ramp, Stampli, Vic.ai and similar) when you process thousands of invoices a month, run several entities or currencies, and want payments, a supplier portal and approvals in one product. You will adapt your process to the tool, and you will pay per user or per invoice. At that scale it is usually worth it.

Build a workflow on top of your accounting system when you live in Xero, QuickBooks Online or NetSuite and want the typing and matching gone without moving to a new platform. It also fits when your invoices are unusual: scanned delivery notes, utility bills, freight invoices with surcharges, documents in several languages. You own the workflow, there is no per invoice fee, and the data stays in your stack.

Setting up the pipeline itself, from the AP mailbox and the approval matrix to coding from ledger history, is covered step by step in the accounts payable invoice automation guide.

If you are not sure which side you are on, a short readiness audit answers it with your own numbers before you spend anything on a build.

What breaks, and how the workflow handles it

The same problems show up in almost every pile of invoices, so plan for them before go live.

  • Bad scans and photos. The model misreads a digit. The arithmetic check catches most of these, because the lines no longer add up to the total.
  • Supplier names that vary. “Northside Packaging”, “Northside Pkg Ltd” and a trading name are the same vendor. The workflow matches on tax ID and bank details first, then on name.
  • Duplicates with new numbers. The same invoice sent twice with a different reference. The workflow compares supplier, amount and date, not just the invoice number.
  • One invoice, several POs. Common in manufacturing and wholesale. These go to a person until the pattern is clear enough to write a rule.
  • Changed bank details. This is the classic fraud route. Any change is flagged and blocked until someone verifies it with the supplier by phone. No model is ever allowed to accept it.

A model can also hallucinate a field that is not on the page. That is why nothing it returns is posted without passing the checks above.

How we build it

We build AP workflows as a fixed-scope AI automation project: one workflow, live in your tools in two to three weeks, with monitoring, error alerts and a runbook your team can maintain. We start with your real invoices, not a demo set, and agree on the approval threshold and the match tolerance before anything goes live.

For finance teams with data that cannot go to a public model, the extraction step runs privately. More on that on the finance industry page.

Frequently asked questions

Is AI accurate enough to read our invoices?

On clean PDFs it is very good. On blurry scans, handwriting and long multi page invoices it makes mistakes, which is why the workflow never trusts a single read. Every invoice is checked against arithmetic, your vendor list and your POs, and anything that does not add up goes to a person with the reason attached.

Does this replace our AP clerk?

No. It removes the typing and the first pass of matching. Your AP person spends the time on exceptions, supplier questions and month end instead of keying data.

Do we need purchase orders for this to work?

No. Without POs the workflow checks each invoice against the supplier's history and any contract amounts you give it, and flags anything unusual. With POs you also get a proper two-way or three-way match.

Will our invoice data be used to train a model?

We use model APIs under business terms that exclude training on your data. If your rules require it, the extraction step can run on an open-weight model on hardware you control, so invoices never leave your network.

Should we buy an AP suite instead?

Sometimes, yes. If you process thousands of invoices a month across several entities and want payments and a supplier portal in one product, a suite like BILL, Tipalti or Ramp is the better buy. A custom workflow fits when you want the typing gone inside the accounting system you already use, without a new platform or a per invoice fee.

How do we know it is working?

Every invoice is logged with what was extracted, what was flagged and who approved it. After the first month you get a short report: invoices processed, minutes per invoice before and after, and errors caught before posting.
